Case: the fire department Ghent Centrum

Arch has been a reliable partner for various local auxilairy service districts for quite some time. The “Hulpverleningszone Centrum” also sought a Trusted Advisor for their organizational optimization and found one in Arch.

The logistics services (DLOG) of the local auxilairy service district were grappling with questions regarding role clarity and consistent management. The expertise of the logistics processes needed to be maximized by separating product expertise from logistics functionalities such as warehouse management, planning, and procurement. Transparency and consistent management were crucial, excluding temporary, hybrid solutions.

Our approach

Which steps did we take in realizing this trajectory?

The first work sessions focused on clarifying the future vision and mission for DLOG. We also looked at the optimal management structure to realize strategic ambitions and further professionalize the processes. This phase, the orientation phase, included a context analysis, intake interviews with key individuals, and the development of a clear vision, mission, and strategic focus. From this emerged the building blocks for a high-quality TO BE organizational model.

In the design phase, a detailed organizational model was proposed based on RASCI exercises (Responsible, Accountable, Supporting, Consulted, Informed). This model included core tasks, responsibilities, and a capacity assessment. Once all elements for a new organizational model were defined, we could begin preparing for implementation.
